Most competitive SEO analysis guides assume paid tool access. Semrush costs ยฃ110+/month, Ahrefs ยฃ89+/month โ significant expense for small businesses and individual content creators. A complete competitive analysis is achievable entirely with free tools when you know the systematic methodology. The free approach takes longer than paid but covers the same essential intelligence: competitor keyword coverage, content gaps, backlink sources, and technical comparison.
Step 1: Identify Your True SEO Competitors (Free)
Search your five most important target keywords. Note which domains appear consistently in positions 1โ10 across all five searches. These are your actual SEO competitors โ not necessarily your business competitors. As covered in our guide to competitive intelligence, the same 3โ5 domains appearing across multiple target queries are your primary competitors regardless of whether they compete with you commercially.
Step 2: Competitor Content Inventory (Free)
Use Google Search Operators as covered in our guide to Google search operators:
site:competitor.com โ shows approximately how many pages Google has indexed. Run this for each competitor and note the total page count.
site:competitor.com [your topic] โ shows how many pages they have on your specific topic area. Compare to your own count for the same topic.
Use our Wayback URL extractor to pull all historical URLs from competitor domains. This reveals their complete content history โ topics they published on, their URL structure, and areas they have expanded or contracted over time.
Step 3: Keyword Gap Analysis (Free)
Without paid tools, keyword gap analysis uses Google's own search interface. Use People Also Ask mining as covered in our guide to PAA optimisation to map all related questions in your topic area. Search each competitor's site: name using Google's site: operator with your topic keywords โ pages they rank for that you cannot find equivalents for on your site represent content gaps.
Google Keyword Planner (free with a Google Ads account, no spend required) provides volume estimates for specific keywords you identify through this research. It cannot generate competitive keyword lists automatically but validates volume for specific terms you have already identified through manual research.
Step 4: Backlink Profile Analysis (Free)
Moz Link Explorer provides 10 free domain searches per month โ sufficient for analysing your 3โ5 primary competitors. For each competitor, note: Domain Authority, number of referring domains, and the most authoritative linking domains listed in the free results.
As covered in our guide to competitor backlink analysis, Moz's free results show the most prominent backlinks โ often exactly the high-value link sources you most want to target. Cross-reference across competitors to find domains linking to multiple competitors (pre-qualified as willing linkers in your niche).
Step 5: Technical Comparison (Free)
Run your top three competitors through our page speed tool. Technical weaknesses in strong competitors are ranking opportunities โ if you can match their content quality at better Core Web Vitals scores, page experience becomes your differentiator. Check their SSL configuration with our SSL checker. Use Google's Mobile-Friendly Test on their key pages.
Step 6: Combining the Intelligence
After completing all five steps, you have: a list of competitors, their content volume by topic, identified content gaps, their key backlink sources, and technical benchmarks. Use our AI-assisted content gap analysis workflow to prioritise the identified gaps by search demand. Create your competitive action list: top 5 content gaps to fill, top 5 backlink sources to pursue, and any technical advantages to maintain or build.
Summary
Free competitive SEO analysis uses: Google search operators and Wayback URL extractor for content inventory, PAA mining and Keyword Planner for keyword gap validation, Moz free tier for backlink analysis, and our free tools for technical comparison. The methodology takes 3โ4 hours compared to 30โ45 minutes with paid tools, but produces actionable intelligence equivalent to a paid competitive analysis for the most important strategic decisions.
